Change Management during a PeopleSoft to Oracle Cloud ERP and EPM Transformation 

Scope of the Project

Kamehameha Schools (KS), a private educational trust and one of the largest landowners in Hawai‘i, embarked on a strategic journey to modernize their enterprise systems by migrating from PeopleSoft to Oracle Fusion Cloud ERP and EPM. The engagement with Elire began in 2020 with PeopleSoft optimization and evolved into a full-scale Oracle Fusion Cloud transformation project that kicked off in October 2024 and successfully concluded its first ERP phase in October 2025. 

The change management initiative included enterprise-wide messaging, the creation and refinement of a project intranet site, updates to public facing external webpages, the delivery of in-person instructor led training across multiple islands as well as remote webinars, development of robust training material, and rollout of a new support portal and knowledge base through ServiceNow. KS envisioned and deployed a holistic, high touch change management strategy that made every end user feel respected and left key internal resources empowered to manage the applications once the project was complete.  

The Challenge

The team operated in a matrix environment, with representatives from Accounting, FP&A, Enterprise Technology, Procurement, Digital Learning, and Communications all coming together as a Change Management Committee to plan and deliver communications, training, and engagement events. Furthermore, KS operates across several islands and has employees across the country which added extra complexity to project logistics. 

KS wanted to use the project to launch related internal initiatives including deploying SalesForce Marketing Cloud for internal communications, rolling out ServiceNow for a new knowledge base and ticketing portal, reinventing the accounting, procurement, and expense intranet pages, and establishing a new cross-functional operational committee to manage accounting and reporting more holistically. 

Success Delivered

Elire successfully delivered comprehensive communications, training, stakeholder engagement events, and helpdesk support for users across the application and across the country.  

Kamehameha Schools successfully deployed SalesForce Marketing Cloud for project communications and newsletters, allowing for data analysis of read rates, click through rates, content engagement, and even immediate corrections of erroneous links and references. Furthermore, through the practice of using SFMC during the project, KS realized one of their parallel goals of leveraging the tool to establish a channel for regular updates from the accounting and finance departments. 

The change management campaign included custom branding that still aligned with Kamehameha Schools’ overarching identity as a native Hawaiian organization through the use of sailing and navigational motifs and ʻŌlelo Hawaiʻi (Hawaiian language) interspersed throughout emails, websites, and even the Fusion application through the use of contextual text replacement and configurable personalization options. 

Elire was also able to coordinate a multi-island in-person instructor led training phase, with dozens of training webinars held in person across KS properties. Through the use of a unified registration calendar and Teams webinars, Elire deployed a cohesive end user experience wherein 800+ end users could find, enroll in, and participate in training across multiple remote sites. 

As part of Go-Live, Elire helped KS roll out a unified support portal through ServiceNow that included a knowledge base, service catalog, and ticketing solution. Elire training developers worked with the KS digital learning team to develop and host a combination of branded user guides, instructor led training, and video content like how-tos and demos all hosted within the ServiceNow Portal. Furthermore, Elire guided the design of service catalog requests and workflow such as user access/provisioning requests, PCard limit increase requests, additional security requests, and others. Finally, Elire led the design of help tickets, workflow, and incident management within ServiceNow which was leveraged for both Hypercare and ongoing production support.

Kamehameha Schools is a private charitable educational trust founded in 1887 by the will of Princess Bernice Pauahi Bishop, the last royal descendant of the Kamehameha line. With a mission to improve the capability and well-being of Native Hawaiians through education, KS operates K-12 campuses, preschools, and community programs across the state. It also manages an extensive portfolio of land and financial assets to fund its educational mission.
